From Fragmentation to Coherence
Advisory and consulting for leaders, teams, and organizations
Working with Dr. Mitsue Shiokawa
Fragmentation shows up in the gaps between what we value and what we do, between people who need to work together, and between the culture an organization intends to create and what people actually experience.
I help leaders, teams, and organizations recognize those gaps, understand what is creating them, and build greater coherence across leadership, relationships, systems, and culture.
The work is grounded in The Five Turns™ and shaped around the people and the problem in front of us.
How I Work
I don't begin with a predetermined solution. Sometimes the work calls for individual advisory. Sometimes a team needs to have a conversation it has been avoiding. Sometimes the presenting problem points to something larger within the organization.
My role is to help uncover what is actually happening, make sense of the patterns beneath it, and determine what meaningful movement toward coherence requires.
The work is thoughtful, relational, and grounded in the realities of the system—not a playbook imposed from the outside.
Where is Fragmentation Showing Up?

Executive Coherence Advisory
For leaders navigating complexity, transition, conflict, or consequential change.
Leadership can become fragmented long before anything appears visibly broken.
Competing priorities, difficult relationships, organizational pressures, and the weight of consequential decisions can pull leaders in different directions. Executive Coherence Advisory provides a confidential space to examine what is happening, recognize the patterns beneath it, and make more coherent choices in real time.
Grounded in The Five Turns™, our work moves between self, relationships, leadership, and systems to connect what is happening in the moment to the larger patterns shaping how you lead.
Focus areas may include:
-
Complex or high-stakes decisions
-
Leadership transitions or expanded responsibility
-
Conflict and difficult conversations
-
Leadership identity, authority, and presence
-
Trust and relationship repair
-
Competing priorities and organizational pressures
-
Patterns of fragmentation within teams or systems
-
Translating insight into intentional action
How It Works
Two focused 30-minute advisory sessions each week
Short, frequent conversations designed to fit into the reality of a busy leader's schedule. Bring the decision you're wrestling with, the conversation you're preparing for, the tension you're noticing, or the situation you can't quite make sense of.
Rather than waiting weeks between conversations, we work with leadership as it is actually happening.
Brief email support is also available between sessions when something time-sensitive arises.
Investment
Month-to-month. No long-term contract.
Stay for as long as the work is valuable to you.
Team Coherence & Culture Repair
For teams experiencing fracture, misalignment, eroded trust, or patterns they can't seem to change
Not every struggling team is in open conflict.
Sometimes people stop saying what needs to be said. Decisions happen around rather than with one another. Trust quietly erodes. Expectations become unclear. The same tensions surface again and again, even after attempts to address them.
These are often treated as communication problems. Sometimes they are. Sometimes the deeper issue is fragmentation—between people, expectations, leadership, and the systems shaping how the team works.
Team Coherence & Culture Repair helps teams understand what is happening beneath the surface, address what has gone unresolved, and rebuild the conditions necessary to work together more coherently.
Grounded in The Five Turns™, the work moves between relationships and systems—because repairing a conversation without examining the conditions that keep producing the problem rarely creates lasting change.
The work may include:
-
Identifying patterns of fragmentation across the team
-
Facilitating difficult or previously avoided conversations
-
Conflict and relationship mapping
-
Rebuilding trust after disruption or change
-
Clarifying expectations, roles, and shared agreements
-
Examining systems or practices that reinforce unhelpful patterns
-
Strengthening communication and decision-making
-
Creating agreements for how the team will work together moving forward
How It Works
Each engagement begins with a conversation to understand what is happening, what has already been tried, and where the team is experiencing the greatest friction.
From there, I design an engagement around what the team actually needs. This may include confidential stakeholder conversations, team assessment and mapping, facilitated working sessions, leadership advising, and follow-up support.
Engagements may be virtual, in person, or a combination of both.
Investment
Scope and investment are determined by the complexity of the challenge, number of participants, and level of support needed.

Organizational Coherence
For organizations ready to examine the gap between what they say they value and what people actually experience.
Fragmentation doesn't live only within individuals or between people. It can become embedded in the way an organization operates.
It shows up when stated values and everyday decisions contradict one another. When systems reinforce behaviors leaders say they want to change. When communication breaks across functions. When people stop trusting what they hear because it doesn't match what they experience.
Organizational Coherence work helps leaders step back from individual symptoms and examine the larger patterns producing them.
Grounded in The Five Turns™, this work explores the relationship between leadership, people, systems, and culture—and helps organizations identify where fragmentation exists and what greater coherence could look like in practice.
The work may include:
-
Identifying gaps between stated values and lived experience
-
Examining cultural and systemic patterns contributing to fragmentation
-
Leadership and stakeholder conversations
-
Organizational listening and coherence mapping
-
Facilitated executive or leadership-team conversations
-
Culture and leadership strategy
-
Leadership workshops and learning experiences
-
Retreat design and facilitation
-
Translating insight into practical priorities and action
How It Works
There is no one-size-fits-all organizational coherence engagement.
We begin by understanding what you're seeing, what you're experiencing, and what isn't working as it should.
From there, I design the work around the organization and the challenge. An engagement may include stakeholder conversations, organizational listening, facilitated leadership sessions, coherence mapping, workshops, retreats, executive advisory, or a combination of approaches.
The goal isn't to deliver another culture initiative.
It's to understand where fragmentation is occurring and help you build greater coherence between what your organization believes, how it operates, and what people actually experience.
Investment
Organizational engagements are custom scoped.
Investment is determined by organizational size, complexity, scope, and the depth of the work required.
Bring The Fifth Turn™ Into the Room
Speaking & Facilitated Conversations
For organizations seeking thoughtful, grounded dialogue on leadership, culture, and change
Some ideas are meant to be experienced in conversation.
Through keynotes, facilitated conversations, executive dialogues, and conference sessions, I invite audiences to examine fragmentation differently—and consider what becomes possible when we create greater coherence within ourselves, between one another, and across the systems and cultures we shape.
Grounded in The Five Turns™, each experience is designed to meet the audience and the moment.

Do We Mesh?
This work tends to be a good fit for leaders and organizations willing to look beneath the presenting problem-- not only at what is happening, but at the patterns, relationships, and systems contributing to it.
You don't need to have the problem figured out before we talk. You do need to be willing to examine it honestly.
If you're looking for a quick fix, a predetermined answer, or someone to come in and “fix” everyone else, I'm probably not the right partner.
If you're ready to understand what's actually happening and explore what greater coherence could look like, let's talk.
